Gartner Merges Sales Engagement and Revenue Intelligence Into One Category

What just happened

Gartner published its first Magic Quadrant for a market it calls Revenue Action Orchestration, or RAO, on December 15, 2025 (Gartner, 2025). The firm had flagged the category two months earlier on its Hype Cycle for Sales Transformation, quoting VP Analyst Shayne Jackson: "Sales transformation seems to be a never-ending state for today's CSOs. The integration of AI, digital integrations and intelligence, and new modes of operational adaptability can no longer be delayed" (Gartner, 2025).

Gartner evaluated the market and named Gong and Clari as Leaders (Gong, 2025; Clari, 2025). The report treats sales engagement platforms, conversation intelligence tools and revenue and forecast intelligence platforms as one buying category instead of three.

Why the category exists

For most of the last decade, sales teams bought these tools separately. A sales engagement platform, Outreach or Salesloft, sequenced SDR outreach on a cadence: emails, calls, LinkedIn touches. A conversation intelligence tool, Gong, recorded and scored sales calls. A revenue intelligence platform, Clari, rolled pipeline and deal data into a forecast for leadership. Three tools, three logins, three owners, and no single system with the authority to tell a rep what to do next based on everything known about the deal.

RAO collapses that into one data model. Gartner defines it as vendors that use AI to normalize seller activity and buyer signal into a single dataset, then generate next-action guidance for reps, managers and forecasting (Gartner, 2025). When activity and signal sit in three unconnected systems, no single layer can assemble the account view, and the rep is left to reconcile it manually between tabs.

The clearest evidence of this convergence is happening in acquisitions, not just analyst taxonomy. Clari and Salesloft, previously a revenue intelligence vendor and a sales engagement vendor respectively, announced an agreement to merge on August 7, 2025, and completed the merger on December 3, 2025, twelve days before the Gartner report published (Clari, 2025; Salesloft, 2025). Salesloft''s sequencing engine and Clari''s forecasting engine now operate under one company.

How the leaders differ

The vendors converging into RAO did not start from the same place, and that history still shows in the product. Gong''s roots are in call recording and conversation analysis, so its guidance tends to be strongest at the deal level: what was said on a call, what it signals about risk. Clari''s roots are in pipeline roll-up and forecast accuracy for revenue leadership, so its strength is aggregate visibility across a book of business. Outreach and Salesloft''s roots are in cadence and sequencing, the operational layer an SDR touches every day.

Buyers evaluating an RAO platform should identify which of the three layers, deal-level insight, aggregate forecast, or daily execution, is weakest in their own process today, and weight the evaluation there. The category name does not mean every vendor is equally strong across all three yet.

What to check before buying

A few questions separate a genuine RAO purchase from a rebadged point tool:

  • Does the platform write guidance directly into the CRM record, or does it sit beside the CRM as a second dashboard the rep has to check separately.
  • Does "next action" guidance appear inside the tool the rep already works in, the inbox, the dialer, the sequence, or does it require opening another tab.
  • Does it ingest signal beyond first-party activity, such as intent data on accounts not yet engaged, or does it only score conversations and emails that already happened.
  • Does the forecast update automatically from actual rep activity, or does it still depend on managers updating deal stages by hand.

What commonly goes wrong

The predictable failure: a team buys an RAO platform, but the SDR''s task list still comes from the old sequencing tool, the AE''s forecast still comes from a spreadsheet a manager keeps out of habit, and the new platform becomes a fourth dashboard instead of a replacement for three. Signal consolidation only reduces admin work if reps actually work from the consolidated view instead of running it alongside their old habits.

The other common failure is buying the category label without checking whether a specific product''s guidance lands inside daily workflow, or only in a report a manager reads once a week. A platform that scores a deal correctly but surfaces that score somewhere the rep never looks has not changed the workflow at all.
